The 4-Step Q4 Planning Framework for Product Businesses

Welcome back, Product Bosses! I want to share a truth I see every year: the most painful Q4 conversations I have with founders happen in late October. Sales are rolling in, customers are asking about shipments, and suddenly, entrepreneurs realize they’re out of inventory, over capacity, or unprepared for the holiday rush. The hard truth? You cannot fix Q4 in October if you didn’t build it in the summer. That’s why I created my 4-part Summer-to-Q4 prep system—to help you use the slower months strategically and avoid last-minute chaos.

THE 4-PART SUMMER-TO-Q4 PREP SYSTEM FOR PRODUCT BUSINESSES

The summer months are your gift. The slowness gives you bandwidth to plan, breathing room to build systems, and cash flow to invest in inventory. Here’s how I break it down:

1. Inventory: By June and July, Q4 inventory should be ordered. Lead times for materials and production run 6–12 weeks, so waiting until September can cost you sales and force discounts. Whether you make candles, jewelry, apparel, or food products, secure raw materials, packaging, and production slots early. Calculate projected Q4 sales based on past performance and place orders this week.

2. Marketing: Draft your holiday marketing calendar by the end of August. Plan email sequences, promotions, gift guide pitches, influencer outreach, and holiday content. This early preparation ensures your campaigns are tested, polished, and ready to go—avoiding the stress of last-minute scrambles.

3. Operations & Fulfillment: Ensure your shipping, packaging, and customer service processes are ready before September. Test your systems, reserve capacity with 3PL partners, and make sure your team is trained for increased volume. Planning ahead prevents bottlenecks and keeps customers happy.

4. Team: If you need seasonal help, start interviewing in August and train in September. Assign clear roles and responsibilities, so your team can run operations smoothly. Prepared teams allow you to focus on strategy rather than being the bottleneck.

I’ve seen clients go from chaotic Q4s to calm, confident, and profitable holiday seasons by following this framework. One client, for example, walked into Q4 fully prepared, executed her plan, and generated $310,000 in a single quarter—almost matching her entire previous year in revenue—all while working fewer hours.
